The problem
A retailer running several brands was operating every storefront as a separate silo: duplicated catalogs, inventory that disagreed with itself, and a simple price change that took days to roll out everywhere.
Constraints
Existing point-of-sale hardware had to keep working during the migration. Each brand needed its own look without forking the platform, and launch had to land between peak seasons, a fixed, immovable window.
What Trace built
A headless commerce platform: one catalog, one inventory, one source of truth behind every brand's web storefront, mobile app, and in-store point of sale. Per-brand themes on a shared design system, and an operations console the internal team runs without us.

Outcome
Catalog and price changes now publish to every channel at once, from one place. Detailed metrics are under NDA; this study is shared with the client's permission, anonymized.
